STEP-BY-STEP GUIDE

How to Build a Rotating Shift Schedule in 5 Steps

A rotating shift schedule distributes morning, afternoon, and night shifts fairly across your team. This guide walks you through building one from scratch.

1

Choose Your Rotation Pattern

Before building anything, decide on your rotation pattern. The most common patterns for 24/7 operations are:

  • 4-on / 2-off: Work 4 consecutive days, take 2 off. Simple and predictable.
  • Continental (2-2-3): Work two days, off two days, work three days. Distributes weekends fairly.
  • DuPont (4-week cycle): Complex but maximizes consecutive days off. Best for large teams.

For most hospitality and security teams, the 4-on / 2-off pattern provides the best balance of coverage and rest.

Tip:
Start with a longer rotation period (4 weeks) and work backwards. This ensures every staff member gets an equal share of morning, afternoon, and night shifts.

Calculate Your Staffing Needs

Determine the minimum headcount needed for each time slot. Factors to consider:

  1. Minimum coverage requirement per department
  2. Expected absence rate (5-10%)
  3. Leave and holiday buffers
  4. Legal rest period requirements

For a hotel reception that needs 2 staff per shift, you need 6 daily slots across 3 shifts. With a 4-on/2-off pattern, each person covers 67% of days. You need at least 9 reception staff (6 / 0.67 = 8.95, rounded up).

Warning:
Labor law caps normal working hours at 45 hours per week and requires at least 11 hours of rest between shifts. Your rotation must comply. proShift checks this automatically.
3

Map Out the Rotation Schedule

Map your rotation onto a grid. Rows are staff, columns are days. Assign each person a shift type based on the pattern you chose.

In proShift, use the "Create Rotation" wizard: choose your pattern, assign staff, and the system generates the full rotation automatically. Then fine-tune with drag-and-drop.

Tip:
Use color coding to visually verify that the rotation is fair. If one person clearly has more night shifts than others, the imbalance is immediately visible. You can also use proShift's fairness scoring.
4

Manage Exceptions and Swaps

No rotation survives contact with reality without flexibility:

  • Sick coverage: designate backup staff or a standby list
  • Swap requests: allow staff to swap shifts within defined rules
  • Holiday adjustments: make manual adjustments around public holidays
  • Temporary staff: add extra cover for busy periods

proShift's swap request feature lets staff initiate swaps from the mobile app. Managers approve or decline based on coverage impact.

Note:
In proShift you can set "swap rules" — for example, swaps only within the same department, or manager approval required for night shift swaps.
5

Publish and Improve

Once your rotation is ready, publish it to the team. In proShift, hit "Publish" and every staff member receives a push notification with their updated schedule. During the first rotation cycle, watch the traffic-light coverage bar — if anything shows amber or red, adjust.

Review your rotation every 4-6 weeks. Look for patterns: are certain days consistently understaffed? Is one staff member requesting more swaps than others? Use proShift reports to spot trends.
